When a design team reviewed its weekly calendar, every hour appeared to be accounted for. Meetings, reviews, and focused work filled the schedule. The manager saw the full calendar as evidence of careful planning, yet urgent changes regularly pushed tasks into the evening.

The team tried leaving a short block unassigned each afternoon. At first, the empty space looked inefficient. In practice, it gave people somewhere to put a delayed discussion, a surprising bug, or a question that needed more attention. On quieter days, they used it to finish work without opening a new project.

The change did not create more hours. It reduced the need to move everything whenever one task took longer than expected. An empty slot was useful because it preserved options. The team still planned its important work, but it stopped treating a calendar with no gaps as the best possible plan. Efficiency included room for uncertainty, rather than assuming that uncertainty would disappear.
