A team measured how quickly it could produce draft proposals. After introducing a new template, the average drafting time fell sharply. The team celebrated the improvement, although several clients later requested extensive corrections because assumptions about their needs were unclear.
The first metric ended when a draft was produced. It did not include clarification calls, revisions, or time spent fixing unsuitable recommendations. A colleague suggested measuring the time until a proposal was accepted as well. This would not replace drafting time, but it could reveal whether early savings created work elsewhere.
The team then added a short requirements check before drafting. Some first drafts took longer, yet fewer assumptions needed correction later. The lesson was not that speed should be ignored. It was that a process can only be judged fairly when the measurement boundary matches the outcome people actually need.
